Start → demand → design → development → test → launch → promotion.

All I 've talked about earlier is about starting this stage, so the start stage should end here. The last task of the start stage is the start stage. The kickoff meeting may take a variety of forms. Some of them may come together for a meeting, some may come together for an oath, and some may come together to sing a song. There are various situations. This is based on the company's ethos and habits.

After the start stage, we need to immediately invest in the demand stage. At this stage, participants are mainly business leaders, business parties, product managers, R & D managers, architects, and project managers, it does not mean that all people must be involved in the entire demand phase. So how can we separate these people? They are mainly divided into three teams and one lead.

1. Business Team: business leader and business leader

2. Product team/translation team: Product Manager

3. R & D team: R & D manager and architect

I call the product manager "translation team" here. Do you think this is a bit strange? In fact, the role of this product manager plays a distinct role in different companies, even if they do the same thing.

Internet companies may be divided into the following types:

1. Technical-driven business team: the product manager plans the company's business and uses the product manager to drive the business and R & D teams.

2. Business-driven technical team: the business team puts forward the requirements, and the product manager translates them into languages that the R & D team can easily understand and submits them to the R & D team for implementation.

The three teams are the main teams that PM needs to contact. These three teams have subtle relationships and interests. How can we balance them well, as I have mentioned before, I will not continue here. What I want to talk about is how we look at these three teams.

1. ensure the interests of the boss

To put it bluntly, if a project fails successfully, the most direct impact is not the business party or product manager, but the boss. Be sure to understand what the boss wants, what the boss wants to achieve, and what the boss wants to achieve. The product manager and the business side are taking the lead and can only make things develop in an uncontrollable direction. Therefore, even if there are some small mistakes, the boss will not care about the purpose of the boss.

2. Who has a high position and who is the core of our promotion?

Even the two companies with the same organizational structure will suffer from a poor process due to the composition of members. For example, a company's R & D team leads the company's elders and has a high say in the company. If you want to produce a product in this company, you must pass it through. Even if you do a perfect job, you will only lose money if you are an old man. Here, Will some children's shoes question me, "Didn't you say the processes you want to follow before? Is it different from what you are talking about now ?" Yes, it is indeed different. I have mentioned 10 thousand RMB in oil before. To deal with various occasions, at least it will not be wrong. But check my title? It would be boring to talk about the stream program.

3. Ensure that the product manager communicates with the Business Team

The relationship between the business side and the product manager is a problem in many companies. If the relationship between the business side and the product manager is stiff, no matter whether you have an excellent R & D team, you cannot go back to Heaven. This must be the top priority. Let's talk about how to deal with the relationship between the two.

4. work overtime with the R & D team

To put it bluntly, the core work is actually R & D, and the hardest team is of course the R & D team. They often work overtime day and night. This is the best time for PM to stay close to the R & D team. It is necessary to regularly work overtime with the R & D team to discuss requirements and functions with them. In this way, you are a practical project manager and won't be held down by a "Fake sales.
