Execution is the top priority of software project management, because each task requires a result later, and the waiting time for the result to be viewed is, there will be huge differences in the executive power of team members.

My current team used to be a team with poor execution capabilities. The performance is as follows:

1. long meetings can usually be held for one day;

2. After the meeting is over, the discussion is over, and the last step is not done. No one cares about what the meeting is doing;

3. When multiple people participate in a task, each person only ensures that his/her work is complete and no one is responsible for the whole task.

4. Basically, communication relies on shouting, and no one receives emails.

5. I work overtime, but no one cares about what I do.

6. You can promise n more things, and do nothing to reward and punish

Does this mean that a normal team should have the ability to execute? No. So I made some improvements.

First, the meeting should be efficient. Preparations should be made by the main personnel before the meeting, such as preparing the meeting subject and discussion items. A draft should be sent to everyone before the meeting. If you have any questions, the meeting should be raised and discussed. The meeting should be planned and the lecture time should be given, the discussion time should be well planned. There should be a host, and the meeting process should listen to the host to avoid "meeting overlord"; the meeting should draw conclusions as far as possible. After drawing the conclusion, the responsible person and time should be preliminarily determined on the spot; if a meeting cannot be confirmed, we will make an appointment for the next meeting time. Finally, the meeting should be recorded to facilitate the check of implementation. By improving the efficiency of the Meeting, the previous one-day meeting is now completed in 1 hour, basically not more than 2 hours.

Second, we use Jira to manage feature, tasks, and bugs. In whatever case, we should try not to talk about it in words, but manage it through Jira to facilitate tracking and management. If you have not finished it, you will know it once you have checked it. At the same time, for tasks involving many people, designate a temporary owner, instead of a bunch of people doing one thing, and no team is responsible for the whole, this owner is equivalent to a small project manager, which is responsible for tracking the task to the end.

In addition, you do not need to make mandatory requirements for overtime, but make adjustments based on your own situation. If you do not need to work overtime after the task is completed, you must work overtime. The forced overtime of the whole team will greatly dampen everyone's enthusiasm for work. In fact, if there are other measures, it is equally effective for improving the execution ability, such as the project award. If there is a project award, it must be issued on time. It is best to issue it in the current month. If it is issued for three months or half a year, it is difficult to play a role of rewards and punishments.

Another point is to fulfill the promise. For example, if an extra member is required to work overtime due to an urgent task, the member must be fulfilled after the commitment is made. Otherwise, it is difficult to persuade the Member to do extra urgent work next time. For example, after a milestone, make a commitment to carry out team activities, and these activities must be fulfilled. For another example, if a bonus issuing system is set up, you must be rewarded if you are good, and if you are not good, you must be punished. The other is the function and time point promised by the team members. You need to check whether the commitment is completed. For example, if you want to finish the commitment within one week, you need to see the final result one week later. In a word, do not promise if you are uncertain, but do it if you promise.

At last, we need to increase the efficiency and the execution capability while increasing the testing and inspection efforts to avoid mistakes due to time constraints. In addition, with a bit of "sweetness", you may be suspected of exaggerating the difficulty and time of the task. Therefore, it is best to have historical data as a reference when evaluating the workload, this will be more convincing.

All in all, whether the project can ensure that the quality is completed on time depends on the team's execution ability. The project manager should always pay attention to it and find a way to improve it.
