Project management salon fifth Party
This topic starts with the 30th-project-style short pencil model. In the "pencil" mode, the most impressive thing is that "you can replace a long pencil only by handing in a short pencil ". Many people have encountered such a company. Because of the so-called "cost control", it is obviously a wrong practice to treat their employees as "thieves.
Someone put forward another point at the party: "cost control doesn't matter whether it is good or bad. The key is from what perspective ". From different perspectives, the results are different. For the company, it is necessary to make every effort to make profits. Therefore, "controlling costs" is not a problem, however, the impact of "negative emotions" must be considered in practice.
Another example was given: An employee suddenly received an emergency call from his wife at an important department meeting and asked him to pick her up at the hospital. But when the meeting was over, he couldn't do it, and the boss was present. As a boss, how should we deal with this situation is the most appropriate? After discussion, the most appropriate method is to first ask whether the meeting can be completed and then, if not, send the company car to pick up the car, reduce the time waste. In reality, this boss is not happy with the employees, so that the behavior that can improve the satisfaction of core employees has become a complete cut-off action.
In any action, if it is a company action, you must consider whether it can generate profits and returns. This benefit can be money, feelings, knowledge, and other forms. If the "investment" and "return" are not cost-effective, you need to consider whether to stop or simply not do so. A typical example is the one-year "Afternoon Tea" provided by our group. Although the starting point is to solve the problem of people who are hungry in the afternoon, it is actually a pure solution to everyone, and there are not many such problems, I don't know much about it, but no one cares about working overtime and ELE. me at night. Therefore, this "investment" behavior completely fails, because the "problem" it wants to solve is not a problem at all, but is not involved.
Another example is the personal experience of a Participant. Due to work needs, he made a technical pre-study and planned to implement it in several project groups at the same time, however, when it was about to succeed, it was forced to interrupt and enter a project team to continue his technology. Based on this example, we have made some analysis for him, and agreed that there was a problem in his communication with the superior leadership, the progress was not transparent, and the communication was not in place, leading to success, obviously, his work strategy is also problematic. From the company's point of view, after a project team's experiment technology is successfully promoted, the risk is the lowest, and the effect is the most obvious. Is this not the method officially proposed by agile.
In this example, we can see that people are in different positions, and their cost calculation modes are also different, because the cost content seen by people in different positions is inconsistent. In addition to explicit costs, there are also hidden costs. Back to a PM standpoint, PM is the most comprehensive person who understands the project. Therefore, PM should fully understand the views of its superiors on the project and make decisions when the superiors need to make decisions, provide suggestions and options in a timely manner, so that he can fully understand the hidden cost factors in the project and help his superiors make more accurate decisions.
To reduce costs, enterprises must increase employee value. However, for enterprises, an important way to measure the value of employees is "Performance Evaluation ". Then the topic turned to the performance issue, which also fits into the topic of the 64th model "Ubian Lake children": Generally, performance evaluation is inaccurate. Participants talked about a lot of performance evaluation methods. For example, foreign companies usually define many KPIs, and thoughtworks advocates self-management and team management. But first, the company should be clear about the positioning of its employees.
Finally, I discussed the 75th model "refrigerator door". It is very important for the project team to have a public and accessible communication situation. In agile projects, there is a "Panel ", each Hitachi Meeting meets this model.
