6. Once the schedule has been created, you need to use a PERT chart or task allocation table to allocate resources and determine the Key Path of the project. The Microsoft Project software can automatically create these things for you. The Key Path of your project will change during the project. Follow this chart to determine which release targets must be completed within the specified time. In a very large project, I try not to define my development stage standards too early, but even a rough plan can provide you with the basis for successful software release.

 

7. Realize that project scope will spread. Enter the "Change project scope requirement" form as soon as possible and persuade the project supervisor during development. A "Change Scope Requirements" form allows you to analyze the ROI of changes before changing the schedule as required by the project leader.

 

The project plan consists of a relatively stable project plan and a dynamic change schedule. A project schedule consists of three parts: 

 

Task (Task)That is, to complete a series of tasks that need to be executed by the Project, including management (project management, configuration management, quality management, etc) and development work (requirements, design, coding, testing, integration, launch, etc ). Generally, a management task is a periodic task, which requires time to complete the task. development tasks are non-periodic tasks, metering tasks, and the workload to complete the task.

Time (Time)That is, the start and end dates of task execution depend on four factors: one is the user's constraints on the progress of the task, the other is the workload of the task, and the third is the start and end time of the pre-task; fourth, the number of resources invested and technical proficiency.

Resource (Resource)The device and manpower that have invested in the task. Depends on the resource requirements and features of the task.

The tasks in the planning project process schedule include the project phases and tasks. The project process definition (pdsp) determines the task definition in the schedule. The planning of the process comes from the definition of the project lifecycle. The project requirements and software architecture can further refine the process until the tasks can be allocated. The lifecycle is the definition of the project stage, and the refinement of the process is the task breakdown (WBS ).

Workload estimation is mainly for metering work. The workload estimation is based on the understanding of the task and relies on the author's past experience in this task and the company's historical data model. There is no optimal model or formula for workload estimation, and there are multiple methods to optimize the approximation. The common methods are: the workload allocation ratio of the stage, the workload allocation ratio of the job type, the estimation of function points, and the work efficiency of function points.

By defining the dependencies between tasks, you can calculate the key paths in the project. The tasks in this path directly affect the project progress and require great attention. Key Path analysis helps you prioritize tasks, arrange and adjust resources properly, and ensure the overall progress of the project.

Plan various tracking measures including process, progress, resources and risks. Whether the current process meets the requirements of this project requires timely adjustment of the phase and related tasks. Based on the status of the executed tasks, analyze the future task progress, resources, costs, quality and other risks.
