In my heart, this metaphor represents a team that strives for the ideal.The combination of talented partners allows them to conflict, dispute, or even quarrel with each other, which creates some noise. However, during work, they will make the other party better, it also makes the idea even better, and finally produces these beautiful stones.

Then I joined a group in HP. When I was 12 years old, I called HP's bill.

When I was twelve years old, I worked at Hewlett-Packard, which had a great impact on me. Hewlett-Packard was the only company I had ever seen at that age, shaping my concept of the company, also let me recognize how they treat their employees well.

At that time, people did not know about cholesterol. Every day at, they would launch a big car of donut and coffee. Everyone would have a rest and eat a donut with coffee. Obviously, the company recognizes that the true value of the company lies in its employees.

The self-esteem of Class A talents does not require your care

I have observed one thing at Apple very early. I often think of it, but I don't know how to explain it.

Most things in life, the gap between mediocre and top-notch is usually only one-to-one. If a general driver's car is built in New York, it is better than the best driver, the best driver may make you get to your destination 30% faster.

What are the differences between ordinary and top cars? Maybe 20%. What is the difference between a top-level CD player and a general CD player? I don't know, maybe 20%. Therefore, most of my successes come from finding talented people. It is not a Class B or Class C talent, but a real class a talent.

When you gather enough top talents, you will find five people with great hardships. They really like to work together. They never had such a chance before and they don't want to work with secondary talents any more, this becomes a self-disciplined behavior, and they only want to hire more top talents.

If you find really good talent, they know that they are really great, you do not need to care for their self-esteem, what really matters is work performance, everyone knows, the most important thing is work performance.

I think the most important thing you can do for them is to tell them where it is not good enough, and make it very clear, explain why, and then put them back on track.

You must use a method that does not make them feel that you have doubts about their capabilities, but you cannot leave them too much space to explain why things are not good enough. This is very difficult, so I have always used the most direct method. If you talk to people I have worked with and those really outstanding people will think this method is helpful to them, some people really hate this method.

I sometimes scold someone for their work, but I usually only point out that they are far from good enough.

If you ask a member of the Macintosh team, many people will say that they have never been so desperate, and some will say that it is their happiest time, but everyone will say, this must be the strongest and most precious experience in their lives.

The real magic is to use five thousand ideas to create a product.

One of the most hurtful things I 've done to Apple after I leave is that Shi kaoli (former CEO of Apple) makes a very serious mistake: if there is a great idea, it takes nine minutes. You only need to tell others that there is a good idea here and they will return to the office to make the idea come true.

The problem is that to turn a good idea into a good product, a lot of processing is required.

When you constantly improve the original "Great idea", the concept will continue to grow.
The results of changes are generally different from what you started to think: The deeper you get into details, the more you learn.

You will also find that. You must make a trade-off that is difficult to achieve: some functions are not suitable for electronic products, some functions are not suitable for plastic, glass materials, or factories.

When designing a product, you may have to remember more than five thousand things. By combining these concepts, you can make these ideas work together in a brand new way, achieve the desired effect.
Every day, you will discover new things. This also represents new problems and new opportunities. This makes the final combination a little different. This is the real "process" and the real magic.

The key factor for making a good product is not the ability to manage the process.

In 1984, we hired a bunch of people (graphic interface computers) from HP. I remember a big fight. They believe that the coolest user interface is to add a soft keyboard at the bottom of the screen. They do not have the concept of proportional padding font or mouse.

They yelled at me and said that it would take up to $ three hundred to design the mouse for five years. When I got enough, I went out and found David Kelly (David
Kelly) design, with a-day mouse cost and reliable functionality.

I found that Apple lacks such talents in some aspects and can be more oriented to those who have mastered this idea. A core team is required, but a team composed of HP personnel is obviously not.

This has nothing to do with the dark side of the profession, because people lose direction (that is, the HP team cannot think more), and as the company grows, they want to replicate the initial success.Many people think that the successful process must have its own wonders, so they began to try to turn their successful experiences into a system.

Soon people were confused. Why did the system itself become the answer? This is why IBM Fails. IBM has the best institutional managers, but they forget to design the process to find the best answer.

Apple is also in this situation. Many of us are very good at managing the process, but do not know how to find the answer. The best people can find the best answers, but they are the most difficult to manage and you have to tolerate them.

You will find the answer-this is the key factor for a good product, not the management process but the answer itself.

We are not ashamed to steal great ideas.

You asked me where my instincts on products come from?

After all, it can be attributed to taste, which is a question of taste. The focus is to bring yourself into touch with the essence of humanity and try to integrate it into what you are doing. I mean, Picasso once said, "Good artists know how to copy, great artists are good at stealing." We are not ashamed to steal great ideas.

I think the reason for the success of the Macintosh is that it was created by musicians, poets and artists, eco-scientists and historian. They are also the best computer scientists in the world. If they are not involved in computer science, they will have outstanding achievements in other fields, and we have brought a humanistic atmosphere to the computer. This kind of humanistic attitude makes it impossible for us to introduce ideas from other fields with a narrow vision.

We can make a small thing to control huge things.

My first computer contact was about ten years old. I saw it at the Space Department's Ames Research Center. At that time, there was no image display on the computer. In fact, it was a printer with a keyboard. You can type a command. After a while, the machine will start to work and tell you the answer. But even so, it's amazing.

They have no idea about the quality of products and do not know how to turn good ideas into good products. They do not really want to help customers --

After so many years of hard work in the industry, I often ask people why you do something. The answer is: that's the way it works. No one knows why they did this.

No one will really think about doing business. This is my experience and cognition. Therefore, if you are willing to ask questions, think carefully, and work hard, you will soon be able to learn how to do business. This is not difficult.

You can invest in ideas and ideas that cannot be recycled in the short term. Most of the top talents I have worked with are not just computers. They enter the computer because it is the media that best conveys their feelings, because you want to share it with others.
