When the management is afraid or unable to concentrate on one thing at a time, there will be an ass fire. There are several reasons for this: the delivery of technical staff has been delayed in the past, the company has no strategic plan, or the company's strategic plan has not been broken down into detailed work plans.
The Project Manager can take the following actions.
- Planning by iteration in a small time box starts new work at each iteration boundary. To achieve this goal, iteration must be short enough, such as one or two weeks, to have the opportunity to start a new job.
- If you cannot manage iterations, You can implement them one by one based on functions and use a one-step delivery method.
- Inform the management of the cost of adopting such a strategy, asking them to choose whether to solve the crisis of time or to pay additional costs. See section 16.7.1 to learn how to help the management calculate costs and benefits.
- After the policy is determined, it helps the company check the specific measures. You can ask: "Based on this policy, we will get this result. Is this really what we want ?"
- The Project Manager can adjust the estimation method to make it easier for the team to reach the initial estimation date. If the team cannot meet the estimation date, the management may have no choice but to let them do anything else. Ensure that everyone uses the "pebbles" method (see section 5.8) and tries to use continuous integration (see section 9.1), so that the team may do some work.
- Sometimes, if the customer does not need the current product, there will also be a "ass fire" situation. The management team felt that it was not necessary for the team to complete the product. They wanted everyone or most people to participate in other projects. In this case, we need to let everyone work in a short-term iteration mode, and we need to know whether there is a reason for project delay when the project starts. It is also necessary to ensure that the management has developed a project portfolio plan and is currently managing the portfolio plan. See Chapter 1.
"Ass fire" will waste everyone's time. However, the management layer sometimes cannot change their management style, or simply does not believe that multiple projects at the same time will waste time. If you are in this situation, consider how to create a single project work environment so that you and the team can successfully make progress.
