The most original intention is to want the team leader to organize the group station meeting and so on affairs, but because the leaders of this responsibility understanding is not so clear, finally fell to my head.
After the new leader came, many ideas and style of doing something similar to my expectations, so he asked the team leader to stand out and organize the daily station.
This morning two team leaders for the first time organized, the leadership was present, the performance of some of the formal, I think about it, to talk to them, exchange the experience of organizing meetings.
First, the purpose of the moderator is to hold live in the audience, create atmosphere, guide you to actively speak, you just listen carefully, and quickly detect the problems.
Let's talk about what we did last week/yesterday, what are you going to do this week/today? (if it's Monday this week, if it's a daily stand for Monday to Thursday, and Friday is the weekly summary) What's the trouble with your job or what's preventing it from going on? Apart from just discussing those points, do you have anything to add? Well, you have not spoken, let me summarize the contents of today's discussion: This week's target is XXXX, this week to solve the xxx problem is XXX or: Today's goal is XXX, the focus of the problem is xxx please follow the plan to advance, encounter difficulties hinder you can not go on, please find me in time (that is, the team leader).
At the end of the closing words: Today's discussion here/no problem, the end, we go back to busy.
Second, there are several points of attention during the meeting
Any participant will listen carefully and cannot influence others to speak. The team leader should encourage the team members to speak and think, and take the initiative to solve the difficulties. If there is a more time-consuming technical discussion, please kindly remind them to discuss them in detail later. Cross-group/cross-functional collaboration issues need to be documented and resolved in a timely fashion. Focus on Team/individual work objectives and overall project objectives are consistent, risk, need to immediately identify the response strategy.
Then on a "Gantt Chart" topic, in order to meet the team's new way of working, I added the "sub-task" bar on the Kanban card to watch and observe. Printed out to the various team leader, they do not want to write on my ghost, posted to our Kanban, the leverage, the daily meeting no longer worry.
