As a project manager, the management team wants you to add a function to the current version. They are playing the game "we must have this feature. As a responsible project manager, you have told the Team members about new functional requirements. You have told the management that the team will evaluate the request and tell them the new release date or the cost of adding new features.

However, when you start to discuss this function and its impact with team members, you are not willing to say "no" or "not yet ", or "This will bring new costs ". When we close our eyes, we will move on to the new job, instead of discussing the cost of time and money, as well as the impact on the current job (see Figure 6.12 ). The team is sometimes guilty, sometimes because it does not estimate how much time the extra work really takes.

If the project manager's team is unwilling to say "no", you have to help them learn to express their opinions. However, it is not enough to say "no" to executives (or marketing departments, or other people who want to add new features. The Project Manager can express different opinions on everything. If people try to handle extra work, consider the following methods to help them manage the extra work.

L ask the team members to see if they can plan to add additional features. You can use the yellow instant schedule and relative size to see if you can get it. If you can provide a satisfactory plan, the project manager should try to implement it.

L project team members sometimes say, "We will join this function and work overtime ." If they want to work overtime, they should be recommended to use time boxes to limit overtime and measure the result of overtime. The Project Manager can say, "Well, we separate work by one week of iteration. You can work overtime for one week. Let's take a look at our work efficiency and fatigue. After the first week, we will work in a normal way to measure our work efficiency. Then we can compare the two work efficiency to see if there are any new problems that lead to additional changes or defects. If we feel that working overtime is ineffective, we can work at normal times to see if there are other ways to do better ."

L The Project Manager can sometimes add additional manpower to do more work. (Not always good .) If someone in the organization has field expertise and can be integrated into the team, the Project Manager can add these people to the team. Don't join people who don't know about products or teams-think about the Brooks law, see section 7.5.

If none of the above methods works, the Project Manager will help the team to say "no. You can use data to offset the team's guilt or refute the desire to fulfill the company's requirements. Speed charts and iterative content charts are particularly useful here. If the project manager cannot help the team learn to say "no", then everyone will embark on the death journey [you99.
